THE CHALLENGE

A monolithic Magento 2 setup was buckling under Black Friday load. Time-to-interactive was 3.1 seconds. Local teams in 12 markets had no way to customize content without engineering support.

THE SOLUTION

Headless everything: Next.js + Vercel edge for delivery, Sanity for content, custom Commerce Layer middleware for pricing/inventory. A structured content model let every regional team manage their storefront independently.
